X公司软件产品研发管理研究

【摘要】:随着计算机技术和通信网络的迅速发展,各种基于互联网的产品和服务不断涌现,新型的互联网产品更好的满足了消费者日趋多样化和个性化的需求。和传统软件技术相比,互联技术与其他专业技术结合更加紧密,已经形成了一个潜力巨大的,可以为用户提供高效、优质服务的领域。高科技企业凭借着自身的技术优势可以在互联网领域找到更多的机会,但也会面临着前所未有的挑战。越来越多的高新技术企业进入新兴的互联网产业,激烈的市场竞争环境对企业的研发系统提出了更高的要求。新的用户的需求不断被发掘出来,导致产品开发的难度不断增加,企业必须在产品研发的进度、质量和成本之间寻找到平衡点。然而,传统软件企业普遍存在的问题是对快速变化的用户需求把握不准、缺乏系统和完善的产品研发流程、在产品研发过程中也没有必要的业务评审、普通的职能型研发组织限制了企业在产品研发领域充分发挥自身的优势。因此,高科技企业必须克服这些不利因素,发挥自身的优势,才能取得有利的竞争地位。 X公司作为一家高科技企业,,在进入互联网领域时同样面临着诸多问题。企业原有的市场管理机制已经不能为快速的产品研发过程提供有力的需求信息资源支持。企业以往更加关注销售渠道,对市场的分析和理解明显不足。传统的职能型组织结构也不利于新的并行的产品研发流程的运行,部门的利益和整体的产品目标难于协调。而且,X公司在产品开发过程中遇到的技术难题也使得产品项目的进度一再推迟,严重影响公司的市场形象。因此,找到一种成熟的、有成功实施案例的产品研发管理方法是解决X公司问题的关键。 本文首先在分析X公司的所处的行业特点、市场环境、企业自身情况的基础之上,对企业所面临的产品研发周期长、研发项目风险大、部门沟通不畅等问题的原因进行了梳理和分析,研究了企业的整个研发系统在工作流程、组织结构、技术管理、市场等方面的问题。并且,通过集成产品开发理论(Integratedproduct development)的基本原理和工具对这些问题提出具有针对性的解决方案。 在论文的最后,对X公司实施集成产品开发的过程和成果进行了总结,从研发管理的改进情况、研发周期、产品质量等方面对IPD的实施前后的数据进行了比较,充分说明了IPD理论对于改进X公司的研发管理现状是行之有效的,也为类似的高科技企业的产品研发管理体系建设提供了思路。
[Abstract]:With the rapid development of computer technology and communication network, a variety of Internet-based products and services continue to emerge, new Internet products better meet the needs of consumers increasingly diverse and personalized. Compared with the traditional software technology, the interconnection technology is more closely combined with other professional technology, and has formed a potential field that can provide high efficiency and high quality service for users. High-tech companies can find more opportunities in the Internet with their own technological advantages, but they will also face unprecedented challenges. More and more high-tech enterprises enter the new Internet industry, and the fierce market competition environment puts forward higher requirements for the R & D system of enterprises. The needs of new users are constantly being discovered, which leads to the increasing difficulty of product development. Enterprises must find a balance between the progress, quality and cost of product development. However, the common problems of traditional software enterprises are that they are uncertain about the rapidly changing user needs, lack of systematic and perfect product development process, and also do not have the necessary business review in the process of product research and development. Ordinary functional R & D organizations restrict enterprises to give full play to their advantages in product R & D field. Therefore, high-tech enterprises must overcome these disadvantages and give full play to their own advantages in order to obtain a favorable competitive position. As a high-tech enterprise, X Company faces many problems when it enters the Internet field. The original market management mechanism can not provide strong information support for the rapid product development process. Enterprises in the past pay more attention to sales channels, the analysis and understanding of the market is obviously inadequate. The traditional functional organizational structure is not conducive to the operation of new parallel product R & D process, and the interests of the department and the overall product objectives are difficult to coordinate. Moreover, the technical problems encountered in the process of product development also make the progress of the product project delayed again and again, which seriously affects the market image of the company. Therefore, finding a mature and successful product R & D management method is the key to solve X Company's problem. First of all, based on the analysis of X Company's industry characteristics, market environment and enterprise's own situation, this paper has a long product R & D cycle and great risk of R & D project. The causes of the problems such as poor communication among departments are analyzed, and the whole R & D system of the enterprise is studied in the aspects of workflow, organizational structure, technical management, market and so on. Furthermore, the basic principles and tools of integrated product development theory (Integratedproduct development) are used to solve these problems. At the end of the paper, the paper summarizes the process and achievement of implementing integrated product development in X Company, compares the data before and after the implementation of IPD from the aspects of the improvement of R & D management, R & D cycle, product quality and so on. It is fully explained that the IPD theory is effective in improving the R & D management situation of X Company, and it also provides a train of thought for the construction of product R & D management system in similar high-tech enterprises.
