【摘要】:随着中国宏观经济增速放缓,市场经济不断变化,行业专业技术不断提升,其他设计院不断建立,国外建筑企业的强势挤压,工程项目承接越来越难,H大学建筑设计院的发展面临严峻形势。H大学建筑设计院是由传统事业单位改制为国有企业,随着企业属性的变化,它所承担的社会角色也随之改变,由服务提供型转变成市场竞争型。新城镇化背景下的建筑设计市场为H大学建筑设计院提供了更多的发展机会,同时也使其面临着更多的竞争与挑战,H大学建筑设计院需要提升竞争力去适应市场经济条件下的开放性竞争。本文以H大学建筑设计院为研究对象,运用PEST分析法、波特的竞争“五力模型”、SWOT分析法等现代企业管理理论对企业所处的外部宏观环境、行业环境,企业内部环境及竞争对手情况进行分析,系统剖析H大学建筑设计院的经营现状,发现其存在缺乏企业战略规划性纲领文件、现代企业机制不完善、资质范围内市场营销能力不足、运行效率不高、售后服务意识有待加强等问题。本文以H大学建筑设计院竞争战略目标为导向,把握企业发展定位,将重点放到新型城镇化项目上,实施目标集聚竞争战略。具体实施策略为内部提升策略“修内功”,实施高校资源策略“产学研创”,实施外拓策略“跟时代”。最后,研究提出从人力资源、企业文化、信息沟通、绩效考评四个方面保障竞争战略实施,从防患于未然,做好前馈控制,实时跟踪,做好实际控制,及时分析总结,做好反馈控制等三方面做好战略控制。最终实现新型城镇建筑设计“一元主导”,文物保护、城乡规划、施工图审查等业务“多元协同”,将H大学建筑设计院打造成福建省内校办企业中“产学研创”结合最优秀、新型城镇建筑设计领域最具影响力的现代化企业竞争战略目标。
[Abstract]:With China's macroeconomic growth rate slowing, market economy constantly changing, industry professional technology constantly improving, other design institutes are constantly established, foreign construction enterprises' strong squeeze, project undertaking is becoming more and more difficult. The development of H University Architectural Design Institute is facing a severe situation. H University Architectural Design Institute is transformed from traditional institutions to state-owned enterprises. With the change of enterprise attributes, its social role has also changed. The architectural design market under the background of new urbanization provides more development opportunities for the architectural design institute of H University, and also makes it face more competition and challenges. H University Architectural Design Institute needs to enhance its competitiveness to adapt to the open competition under the market economy. This paper takes H University Architectural Design Institute as the research object and applies PEST analysis method. Porter's "five forces model" and modern enterprise management theory, such as SWOT analysis, analyze the external macro environment, the industry environment, the internal environment and the competitors' situation. This paper systematically analyzes the management status of H University Architectural Design Institute, and finds that there is a lack of enterprise strategic planning program document, imperfect modern enterprise mechanism, insufficient marketing ability and low operational efficiency within the scope of qualification. This paper takes H University Architectural Design Institute as the direction, grasps the enterprise development localization, and puts the emphasis on the new urbanization project. Implement the goal agglomeration competition strategy. The specific implementation strategy is the internal promotion strategy, the implementation of the university resources strategy "production, learning and research", the implementation of the external extension strategy "with the times". Finally, the paper puts forward from the human resources. Enterprise culture, information communication, performance evaluation four aspects to ensure the implementation of competitive strategy, from the prevention of trouble in the first place, do a good job of feedforward control, real-time tracking, do a good job of practical control, timely analysis and summary. Finally, the new type of urban architecture design "univariate leading", cultural relics protection, urban and rural planning, construction drawing review and other business "multi-coordination". The H University Architectural Design Institute has been established as the competitive strategic goal of modern enterprises in Fujian province, which combines "production, learning, research and innovation" with the best, and the most influential modern enterprises in the field of new urban architectural design.
