【摘要】:随着社会经济的发展以及人民生活水平的提高,人们对住房的需求也越来越高,因此房地产行业近年来得到了快速的发展。房地产行业作为资金密集型行业,投资较大,开发周期较长,风险较高。房地产项目进度管理涉及设计、报建、施工、监理、招标、销售等各个阶段或专业,受到国家政策、自然环境、社会环境、市场环境等方面的影响。因此房地产项目进度管理具有一定的难度,如何克服上述各种因素的影响保证项目按照进度计划顺利实施是房地产行业降低风险和快速回笼资金的重要课题。本文以晴岚名城项目为例,对其施工阶段进度管理进行研究。论文首先介绍了项目管理及项目进度管理的相关理论,然后介绍了晴岚名城项目的基本情况,详细论述了晴岚名城项目施工项目进度计划编制的方法和步骤,根据该项目的工作分解结构,估算了项目活动的时间,绘制了项目网络计划图,并根据项目的施工进度计划网络图编制了项目的进度计划;最后,对项目施工进度计划的实施进行了研究,对实施过程中影响进度的因素进行了详细分析,并提出了相应的预防措施与解决方案,通过有效的项目监控,及时调整项目计划,确保了项目的顺利完成,本论文的研究,对同类项目的管理具有一定的参考价值。在深入分析的基础上,本论文提出了相应的改进措施,如:优胜劣汰的工程分包模式与工作界面清晰的平行分包模式;定岗、考核、培训一体化的人力资源管理模式:施工单位内部的会议、汇报反馈沟通机制;项目整体的会签、会议及反馈机制;基于网络计划技术的进度计划编制方法;基于科学工具方法及进度、质量、成本控制一体化的计划落实跟踪纠偏措施:统筹考虑施工工艺及工期的设计技术;缜密编制并严格实施的施工组织设计;准确详细的资金收支管理措施;奖罚分明的经济激励措施;严格执行的合同管理措施;重视图纸会审及缩短变更出图时间的设计管理措施;工作界面清晰、招标及时的招标管理措施。本论文所分析的影响项目进度管理的问题及提出的改进措施具有一定的普遍性,必将对晴岚名城项目未来管理及其它房地产项目的进度管理提供一定的借鉴作用。
[Abstract]:With the development of social economy and the improvement of people's living standard, the demand for housing is more and more high, so the real estate industry has been developing rapidly in recent years. The real estate industry is a capital intensive industry, large investment, high risk, long development cycle, the real estate project management involves the design, construction, construction, supervision, bidding, each stage of sales or professional, subject to national policy, natural environment, social environment, market environment and other aspects. So the real estate project management has certain difficulties, such as how to overcome the influence of various factors to ensure the smooth implementation of the project in accordance with the schedule of the real estate industry is an important issue and reduce risk the rapid return of funds. The sunny city project as an example, to study the construction schedule management. This paper first introduced the project management and project progress The related theory of management, and then introduced the basic situation of sunny city project, discusses the methods and steps of Seiran city project construction project schedule planning, according to the project work breakdown structure, estimates of the project activities, draw project network plan, and according to the project construction schedule network diagram of the project schedule; finally, the implementation of the project construction schedule is studied, the influence factors of progress in the implementation process are analyzed in detail, and puts forward corresponding preventive measures and solutions, through effective project monitoring, timely adjust the project plan, ensure the successful completion of the project, research in this paper, which has a certain reference value to the similar project management. On the basis of deep analysis, this paper puts forward the corresponding improvement measures, such as: the survival of the fittest Engineering The sub model and clear interface parallel sub mode; posts, assessment, training integration mode of human resource management: the construction unit of the internal meeting, report feedback mechanism; the whole project sign, meeting and feedback mechanism; network planning technique in planning method based on the quality of scientific methods and tools; progress based on the integration of cost control plan to implement tracking corrective measures: considering the design of construction technology and construction period; construction organization design careful preparation and strict implementation of the budget management measures; accurate detailed funds; fine economic incentives; contract management measures strictly enforced; pay attention to drawings and shorten the design change management measures chart time; work interface is clear and timely tender bidding management measures. This paper analyses the project schedule impact tube The rationale and the proposed improvement measures have certain universality, which will provide some reference for future management of Qing Lan City project and other real estate project schedule management.
