BC地产集团运营绩效管理优化研究

【摘要】:房地产作为我国国民经济的支柱产业,关系着国计民生,国家出台了一系列防止房价过快增长的高压管控政策,使房地产业竞争焦点,将由主要集中在土地、融资竞争向管理竞争转变。同时,经济全球化进程、信息科技技术和管理理念的迅猛发展变化,使得房地产市场需求呈现多元化、精细化、品牌化,这些都对企业的管理思路、策略、模式提出了新的要求。良好的运营管理可以最大限度地整合企业资源,提高项目附加值和利润率,实现企业经济效益持续增长。 本文以BC集团房地产公司作为研究对象,分析了BC公司运营管理的现状,对存在的问题进行了深入的剖析,发现其存在同时异地管理多个项目、运营管理与绩效管理脱节、考核机制没有考虑到战略目标及阶段性特点等问题。并采用交叉研究法、问卷调查法、员工访谈法、图表法等研究工具,将运营管理与绩效管理有机结合,通过绩效管理发挥对项目运营的监督、修偏、指导的作用,构建出一套适合该公司整体发展的运营绩效管理体系。真正实现绩效推动运营管理的高效运行,完成既定目标,提高管理的精细化程度,这将不仅是BC地产想得到的答案,也是我国大多数中小型地产公司中亟需解决的普遍问题。最后,针对该运营绩效管理体系的实施方案提出关键性的建议,以期能够顺利实施,达到较好的落地效果。
[Abstract]:As the pillar industry of our national economy, the real estate industry is related to the national economy and the people's livelihood. The state has issued a series of high-pressure control policies to prevent house prices from increasing too fast, so that the real estate industry will focus on the competition by mainly focusing on land. Financing competition changes to management competition. At the same time, the process of economic globalization, the rapid development and change of information technology and management concept make the demand of real estate market present diversification, refinement and brand. The model puts forward new requirements. Good operation and management can maximize the integration of enterprise resources, improve the added value and profit margin of the project, and realize the sustained growth of the economic benefits of the enterprise. This paper takes the real estate company of BC Group as the research object, analyzes the present situation of the operation management of the BC Company, and deeply analyzes the existing problems, and finds that there are many projects managed in different places at the same time, and the operation management and the performance management are out of touch with each other. The examination mechanism does not consider the strategic goal and the stage characteristic and so on question. Using cross-research method, questionnaire survey method, employee interview method, chart method and other research tools, the operation management and performance management are organically combined to play the role of supervision, correction and guidance of project operation through performance management. Build a set of operating performance management system suitable for the overall development of the company. It is not only the answer that BC real estate wants to get, but also the common problem that most small and medium-sized real estate companies in our country need to solve, to realize the performance to promote the efficient operation of the operation management, to complete the established goal, to improve the fine degree of management, which is not only the answer that BC real estate wants to get. Finally, the paper puts forward some key suggestions for the implementation of the operation performance management system, in order to achieve a good landing effect.
