北京GH置业有限公司构建集团化管理体系的策略研究

【摘要】:我国房地产企业经过十多年的发展,逐步向集团化趋势发展。北京GH置业有限公司作为房地产开发企业,目前正在由开发北京华贸中心的单项目公司向多项目、多业态、跨区域发展的集团化企业过渡。集团化管理有助于房地产企业形成核心竞争力,研究房地产企业的集团化管理体系是GH置业公司当前发展的主要课题。 本论文采取典型案例研究方法。在深入了解GH置业公司发展沿革、经营现状及发展战略的基础上,借鉴了国内外文献资料,与GH置业公司总部和分公司高层管理人员进行了访谈,了解公司集团化发展的思路和遇到的问题,利用所学集团化战略专业知识和理论进行了专业研究。 本文依据的主要理论是“战略与组织结构理论”。首先对房地产集团化管理的相关基础理论和集团化管理模式进行了介绍,明确了影响集团化管理模式的主要因素是集团战略。对GH置业公司集团化管理现状进行分析,提出存在的主要问题:集团化管理体系不健全、集团化发展战略不清晰、职能管理缺位和项目团队管理不到位等,并借鉴了成功企业集团化管理经验。 最后,得出结论:在构建集团化管理体系时要依据集团战略来考虑,适合企业发展的管理体系就是最优的。包括集团化管理模式的确定、组织结构优化和授权调整、项目管理、绩效考核和信息管理工作等。
[Abstract]:After more than ten years' development, the real estate enterprises in our country are gradually developing towards collectivization. As a real estate development enterprise, Beijing GH Real Estate Co., Ltd. is currently in the transition from a single project company developing Beijing China Trade Center to a multi-project, multi-business, cross-regional development group enterprise. The collectivization management is helpful for the real estate enterprises to form the core competitive power. It is the main subject of the current development of GH Real Estate Company to study the collectivization management system of the real estate enterprises. This paper adopts the typical case study method. On the basis of deep understanding of the development history, management status and development strategy of GH Real Estate Company, and referring to the domestic and foreign literature, the author interviewed the senior management of the headquarters and branch office of GH Real Estate Company. To understand the ideas and problems encountered in the development of corporate collectivization, and make use of the professional knowledge and theory of collectivization strategy to conduct professional research. The main theory on which this paper is based is the Theory of Strategy and organizational structure. Firstly, the paper introduces the basic theory and management model of real estate collectivization management, and clarifies that the main factor influencing the collectivization management model is group strategy. This paper analyzes the present situation of the collectivization management of GH Real Estate Company, and puts forward the main problems: the unsound management system of the collectivization, the unclear development strategy of the collectivization, the absence of functional management and the inadequate management of the project team, etc. And has used for reference the successful enterprise collectivization management experience. Finally, the conclusion is drawn that the management system suitable for the development of enterprises should be considered according to the group strategy when constructing the collectivized management system. Including group management model, organizational structure optimization and authorization adjustment, project management, performance evaluation and information management work.
